Most B2B companies have a discovery problem they don't know they have.
It's not that they're invisible to Google. It's that they're invisible to the systems that now filter vendors before Google is ever consulted. Research across more than 350 B2B buyers worldwide found that two-thirds rely on AI chatbots as much or more than traditional search when evaluating vendors. Ninety percent use AI somewhere in their purchasing journey. The buyers doing the most sophisticated research, typically in technology, enterprise software, and high-stakes categories, arrive at the evaluation table already deeply informed. Not by your marketing. By a synthesis produced by ChatGPT, Perplexity, Google AI Overviews, or Gemini.
That synthesis determines who makes the initial shortlist. Buyers typically start with five to eight potential vendors, then reduce to three or fewer before making vendor contact. If your company doesn't appear in the AI-generated overview of your category, the sales conversation never starts. Not because your product is inferior, but because you were never presented as an option.
The problem is structural, not tactical. Most B2B companies built their positioning for human readers: people who can follow a narrative, infer context from surrounding information, and tolerate ambiguity. AI evaluation systems don't work that way. They parse what you present against external evidence, resolve inconsistencies against third-party sources, and draw conclusions based on specificity, consistency, and verifiability. Most B2B companies were never designed with that requirement in mind.
This is the machine-readability gap. And closing it is now a commercial priority, not a future-state experiment.
What machine-readable positioning actually means
Machine-readable positioning describes how clearly and accurately AI systems can interpret what your company does, who it serves, and how it compares to alternatives.
It's different from SEO. Search engine optimisation targets ranking position in a list of links. Machine-readable positioning targets accurate representation in an AI-generated summary, recommendation, or comparison. Those are different problems, and conflating them produces strategies that partially work but miss the more commercially significant gap.
It's also different from brand messaging. Brand messaging is designed to resonate with human readers through narrative, aspiration, and emotional positioning. Machine-readable positioning is built around specificity, consistency, and verifiable proof. A company that describes itself as "transforming how enterprises think about customer relationships" has compelling brand language. An AI system evaluating vendors in that category needs something more concrete: what you actually do, for whom, with what measurable outcomes, and validated by whom.
The mechanism that drives this is called retrieval-augmented generation, or RAG. When a buyer asks ChatGPT or Gemini a vendor-selection question, the system doesn't generate an answer purely from training data. It retrieves current information from websites and search indexes, qualifies those sources against authority and credibility signals, extracts relevant passages, and generates a synthesised answer. Your company can only be cited if it passes two sequential tests: first, being recognised as a credible enough source to retrieve; and second, having content structured in a way that AI systems can extract and use.
A company can have excellent domain authority and strong organic search performance and still fail the second test. If your content is dense, poorly structured, buried in JavaScript, or locked behind login walls, it may be invisible to AI systems regardless of its quality. One documented case study showed a B2B SaaS company generating 549 sessions and 50 signups directly from ChatGPT referrals after improving extractability and citation structure, with minimal change to traditional search rankings. Visibility can be built or lost independently of how you perform on Google.
What most B2B leaders are getting wrong
The most widespread mistake is treating AI visibility as a content problem. More thought leadership. More long-form guides. More published research. Content quality does matter, but it is only one layer of a more complex challenge.
A whitepaper can be excellent and still be invisible to AI systems if it's in PDF format, behind a login wall, or on a page structure that AI crawlers struggle to access. The real foundation is what's called LLM readability: whether content is structured so that AI systems can parse, extract, and cite specific sections. That's a technical and structural discipline, not a publishing discipline.
The second mistake is assuming that traditional SEO and AI visibility are the same problem. Research from Agentcy found that 81% of B2B marketing leaders consider AI visibility a blind spot, yet many have well-resourced SEO programmes. The assumption is that first-page Google rankings translate directly to AI recommendation. This is partially true and dangerously incomplete. A company can rank well for informational queries while remaining absent from vendor-selection queries. A company can have strong organic traffic while being described inaccurately in AI-generated summaries, because those summaries draw on external sources and third-party signals as much as on the company's own website.
The third mistake is confusing visibility with accurate positioning. Research from the same study found that 46% of companies that assessed their AI positioning found it mixed or inaccurate. A brand may appear in AI-generated responses but in the wrong context: associated with the wrong use cases, compared against mismatched competitors, or described using outdated information. These mispositioning problems are harder to detect than invisibility. The company appears to be winning AI coverage while losing competitive positioning. Prospects form preferences based on inaccurate summaries and never reach a conversation where those impressions could be corrected.
The fourth mistake is organisational: no one owns the problem. Only 25% of companies regularly check how their brand appears in AI answers. Only 35% formally track AI-driven referrals in their analytics. In the Agentcy study, responsibility was scattered across marketing operations, SEO teams, brand functions, and in some cases a newly created AI officer role, with 26% of companies reporting no clear owner at all. Without accountability, improvement is reactive rather than systematic.
The Five Dimensions of Machine Readability
The research points to a consistent set of factors that determine whether AI systems can accurately find, interpret, and cite a B2B company. The following five-dimension model gives B2B leaders a structured way to assess their current position and identify where to focus first.
Think of it as a readiness check rather than a single score. Most companies are stronger in one or two dimensions and weak in the others.
Dimension 1: Structural legibility
Can AI systems actually find and parse your content? This is the technical foundation. It covers whether your core pages are rendered in accessible HTML rather than behind heavy JavaScript or login walls. Whether schema markup is comprehensive: Organisation schema on your homepage, FAQ schema on service pages, BlogPosting schema on articles, and Person schema for authors and leadership. Whether content is organised with clear headings, short paragraphs, and self-contained sections that can be extracted without the surrounding context.
A useful baseline test: query a major AI platform with a vendor-selection question in your category. Note whether you appear, how you're described, and whether the description is accurate. Then ask "What does [your company] do?" directly. What comes back is how the AI currently interprets your positioning, regardless of what your website intends to communicate.
Dimension 2: Message consistency
Do you describe your company the same way across every surface where you appear? AI systems cross-reference what you claim on your own website against what appears on LinkedIn, analyst profiles, third-party review platforms, press releases, and customer testimonials. When terminology is inconsistent, calling your product "marketing automation" on your website and "customer engagement software" on LinkedIn and "CRM" on G2, AI systems may interpret these as different product categories and fragment your narrative.
Consistency doesn't mean repeating the same sentence verbatim across every channel. It means using the same terminology for your core capabilities, your target customer segment, your key outcomes, and your competitive positioning. The AI's job is to synthesise information about you from multiple sources. If those sources contradict each other, the synthesis will be incomplete or inaccurate.
Dimension 3: Proof density
How much of what you claim can be independently verified? AI systems weight external validation more heavily than self-published claims. A statement on your own website that you "reduce implementation time by 40%" carries less credibility than the same claim in a case study published by an industry analyst or in a verified customer review. Proof density covers the number and diversity of published case studies with specific, measurable outcomes, the accessibility of certifications and compliance documentation, the completeness of technical integration documentation, and the volume and recency of third-party reviews.
Companies built around a single "hero customer" reference case are at a disadvantage compared to those with a portfolio of diverse, published proof points covering different customer segments, use cases, and outcomes. Proof should be accessible without requiring email signup or authentication. If an AI system trying to verify your claims hits a login wall, the claim goes unverified.
Is your positioning reinforced by credible external sources? This covers analyst coverage, media mentions, integration listings on partner platforms such as Salesforce AppExchange, HubSpot Marketplace, and Microsoft AppSource, and peer review platforms. AI systems treat these sources as high-authority validators, separate from anything your company publishes about itself.
The G2 ecosystem is worth paying particular attention to. G2's recent acquisition of Capterra, Software Advice, and GetApp from Gartner brought the combined platform to approximately six million verified customer reviews and a reach of 200 million software buyers globally. AI systems already treat peer review platforms as authoritative sources when synthesising vendor information. Your presence, completeness, and positioning on these platforms is not a marketing-channel decision; it's part of your AI visibility infrastructure.
Dimension 5: Freshness
Is your evidence current? AI systems favour recent content over aged material. A case study from three years ago carries less weight than one from last quarter. Product documentation referencing outdated versions or features is deprioritised as the information becomes stale. A guide published two years ago, however technically accurate, will slowly lose citation weight as AI systems prioritise more recent evidence.
Freshness requires a maintenance discipline alongside a creation discipline. The companies that sustain AI visibility over time are those that systematically refresh documentation, update case studies, and publish new evidence on a regular schedule, not those that publish intensively for a quarter and then move on.
What this means for B2B leaders
The commercial implication is direct: machine readability now affects consideration-set inclusion. If AI systems are the first filter through which your prospective buyers evaluate vendors, and the evidence suggests they are, then your machine readability determines whether your company appears on the initial shortlist that most buyers work from.
Forrester's State of Business Buying 2026 confirmed that GenAI searches now initiate B2B buying processes. The Hackett Group reported earlier this month that procurement AI deployment has nearly doubled year-over-year. These are not forecasts. They are descriptions of current buyer behaviour. The evaluation is already happening before your sales team gets involved. The question is whether it's finding an accurate picture of your company or an incomplete one.
The risk is not evenly distributed. In B2B technology, AI Overviews now trigger on 82% of category queries, according to research by SEO Sherpa. In healthcare, the figure is 88%. In these categories, AI-mediated discovery is already the default interface for buyers in the research phase. Being cited in AI answers is not a growth opportunity in these sectors. It is a prerequisite for being considered at all.
Mid-market software vendors, roughly $100M to $1B ARR, are in a particularly exposed position. Their buyers are sophisticated enough to conduct extensive AI-assisted research before making contact, yet mid-market vendors typically lack the analyst coverage, media presence, and review volume that larger category leaders have accumulated over many years. Their machine readability is often lower, not because their products are weaker, but because the external signals that AI systems use to evaluate credibility are less systematically developed.
The opportunity, for those who move, is meaningful. Only 10% of B2B marketing leaders report being able to consistently connect AI-driven touchpoints to revenue. That gap represents an advantage for any company that builds AI visibility systematically while most competitors are still operating as though Google rankings are the whole picture.
Where to start
The entry point is establishing a baseline rather than launching a programme. Before investing in improving machine readability, you need to understand your current position across the five dimensions.
Query major AI platforms with the questions your buyers actually ask. Not "What is [your company]?" but "Best [category] platform for [your target segment]" and "How do I choose a [category] solution?" Document what you find. Note whether you appear, how you're described, which competitors are mentioned alongside you, and whether the positioning is accurate. That baseline is the reference point from which to measure progress.
Once you have a baseline, identify your weakest dimension. For most B2B companies, the fastest gains come from structural legibility (schema markup and content accessibility) and message consistency (standardising terminology across all external surfaces). Both are measurable, implementable, and the results can be tracked in AI citation rates within weeks.
The harder but more durable investment is proof density: building the portfolio of published, externally validated evidence that AI systems treat as credible signals. That requires coordination across marketing, sales, and product teams, and it's a programme rather than a project. It's also the dimension most difficult to replicate quickly, which is why companies that build it now are creating a structural advantage.
One thing the evidence makes clear: this problem doesn't resolve itself over time. It compounds in one direction or the other. Companies establishing machine-readable positioning now are building competitive positions that become more difficult to close over time, as their external signals accumulate and their AI citation rates grow. Companies waiting for the playbook to mature will find themselves competing at a disadvantage in categories where AI coverage is already high and where buyer adoption of AI research tools is already standard behaviour.
The starting point for most B2B leaders is honest assessment, not optimistic assumption. Where does your company actually sit across these five dimensions? The audit takes an afternoon. The window for early advantage won't stay open indefinitely.
